Every developer and QS we deal with has had the same phone call. The kitchen package is over budget and someone wants it trimmed before the feasibility falls over. Fair enough. The danger is that the cuts you make to hit the number quietly wreck the one room the buyer or tenant actually judges the unit on. At an open home in Flat Bush or Hobsonville Point, the kitchen is where people stop and run their hand along the benchtop. Strip the wrong cost out of it and you do not save money. You lose it twice, once off the sale price and again on callbacks. Across a 20, 50 or 200 unit programme the whole game is knowing where cost is invisible and where it is the first thing someone touches.
Done properly, this is not cheapening the build. It is shifting spend off the parts nobody sees and onto the parts everybody does, then standardising hard enough that you stop paying for variation you never needed in the first place. What value engineering actually means here
Value engineering got a bad name on a lot of sites because people use it as a polite word for cheapening. They are not the same thing. Cheapening is taking quality out and hoping nobody notices. Value engineering is taking cost out of the things that do not change how the unit performs or sells, and being honest about where that line is. A laminate carcass behind a closed door does the same job as a more expensive one. A drawer runner that fails in eighteen months does not.
On a single owner-occupier reno the kitchen budget is a one-off and the owner usually wants what they want. On volume work the maths is completely different. A saving of a couple of hundred dollars a unit looks trivial on one kitchen and turns into real money across 60 of them, but only if it does not generate a defect that costs you more to chase later. So the discipline is always two questions. Does the buyer or tenant see it or touch it. And does it cost me more in callbacks, turnover or programme than it saves on the invoice. Get those two right and the rest is just arithmetic.
Save it in the carcass, not the face
The cabinet box is the easiest place to take cost out, because no buyer or tenant ever opens a unit up and looks inside a carcass. Settle on one carcass material, one board thickness, a single edging spec and a tight set of module widths, and our workshop can batch the run instead of treating every cabinet as a one-off. That is where the real money comes out of a volume order. Carry that same logic onto the doors and drawer fronts and you have made a mistake, because that is exactly what people see and touch. Hardware is the other false economy. Soft-close hinges and runners cost a few dollars more per cabinet and they are the difference between a kitchen that feels solid at handover and one that starts generating maintenance tickets in year two. On a rental, a runner that fails is a callout, a tenant complaint and a turnover cost all at once. There is a second, quieter saving in the carcass that people miss. Standard module widths mean standard offcuts and predictable board yield. When every cabinet is a bespoke width, the workshop wastes sheet material and labour squaring up one-offs. Lock the widths to a sensible grid and the cutting list tightens up, the nesting improves, and you stop paying for waste you would never see in the finished room. None of that shows up in the kitchen the buyer walks into. All of it shows up in your price.
Benchtops are the highest-leverage call
Benchtops move the budget more than any other line, so this is where a QS has genuine room to engineer value rather than just hack at it. The right answer depends on the asset. For build-to-rent or a turnover-heavy portfolio, a good laminate with a stone-look finish and a square or postformed edge gives you a clean, hard-wearing surface at a fraction of stone cost, and it swaps out cheaply when a tenant chips it. For owner-occupier product, where the benchtop is doing the selling, engineered stone earns its place on the island and the main run while the scullery and secondary surfaces stay laminate. You do not need stone on every metre. Mixing materials inside one kitchen, the good stuff where the eye lands and value-grade where it does not, is the most underused move in the whole exercise. Nobody photographs the inside of the scullery for the listing.
The levers that actually move the benchtop number
Material grade is the obvious one, but it is not the only lever and often not the smartest. Edge profile matters more than people think, a square or pencil edge in stone is cheaper to fabricate than a heavily mitred waterfall, and a 20mm top with a slim shadowline reads as premium for less material than a chunky 40mm build-up. Cut-outs cost money too, every undermount sink and every set of cooktop notches is fabrication time. Standardise the sink and the cooktop across the development and the fabricator stops re-templating every unit.

Standardise the spec across every unit
In volume work the hidden cost is not the kitchen. It is the inconsistency. When each block or each stage carries slightly different door colours, handle types and module sizes, you pay for it in procurement, in site coordination, in defects at CCC, and in spares you cannot reuse anywhere else. Lock one core specification across the development, with maybe two or three approved variants for different unit grades, and that is where standardisation pays back hardest. A consistent spec protects you well past handover too. Identical kitchens mean identical maintenance, interchangeable parts and a faster, more predictable install. Two or three variants, not twenty
There is a sweet spot between every-unit-the-same and a custom kitchen per buyer. On a mixed development you might run a base spec for the one and two bedroom units, a step-up spec for the three bedroom and terrace product, and a single premium option for the few standout dwellings. Three recipes, not thirty. The buyer gets a sense of grade between unit types, your sales team has something to talk about, and the workshop still gets to batch each variant properly. The trouble starts when a sales agent promises a buyer a one-off colour halfway through the run. Hold the line on the approved palette and you keep the savings.
A worked example, 24 terraced units in Flat Bush
Take a typical job, 24 terraced units in Flat Bush over two stages, a mix of two and three bedroom dwellings aimed at first-home buyers and investors. The kitchen package came in over the feasibility number and the QS wanted around fifteen percent out of it without the kitchens looking like a rental fit-out, because half of these were going to owner-occupiers walking through open homes.
Here is the sequence we ran. First, one carcass spec across all 24, 18mm melteca, white internals, a fixed module grid. That alone batched the box manufacture and took the per-unit cabinet cost down without changing anything a buyer sees. Second, two door recipes, a flat melamine in a warm neutral for the two-bed units and a 2-pac front in the same neutral for the three-bed product, so the step-up reads as a real grade difference. Third, benchtops split by surface, a stone-look laminate with a square edge through the bulk of every kitchen and a 20mm engineered stone top only on the three-bed island runs, where it does the selling. Soft-close hardware stayed on every unit, non-negotiable, because these were going partly into a rental pool and we were not signing up for year-two callouts.
We measured both stages off the same drawings, manufactured the full run in East Tamaki, and installed each unit in a single 5 to 7 day hit as the dwellings came available, slotting in around the builder's programme so the kitchens were not the trade holding up the CCC inspection. The net of it, the QS got close to the saving he needed, the three-bed kitchens still had a stone island for the listing photos, and there were no door-colour surprises across the 24 because the whole run came out of one spec held in one workshop. The savings came out of the carcass, the standardisation and the benchtop split. None of it came out of the parts a buyer touches.
Honest cost guidance and the levers that move it
Nobody can give you a real per-kitchen number off a forum post, and you should be suspicious of anyone who tries before they have seen your drawings. What is honest is the shape of it. A budget rental kitchen in laminate with melamine fronts sits at the bottom of the range. The same footprint in 2-pac with an engineered stone island and good hardware can sit at two to three times that, plus GST, depending on size and finish. The spread is enormous, which is exactly why the spec decisions above matter more than haggling over a quote.
Supply and install as one.
The levers that actually move your number, roughly in order of impact, are benchtop material, door finish, kitchen size and cabinet count, hardware grade, and the degree of standardisation across the development. Volume itself is a lever, the per-unit price on 60 identical kitchens is not the per-unit price on six, because the workshop batches the run and you are not paying for repeated setup, which is the whole point of when bulk kitchen pricing actually pays off. The cost that does not show on the quote but lands on you anyway is rework. A benchtop that does not fit because the cabinets were set out wrong, a colour that does not match because two stages were specced separately, a runner that fails after the defects period, these are the lines that blow a budget after the fact. Spend a little on accurate measure and a locked spec and you buy that risk down cheaply. It is the best value engineering on the job and it never appears as a line item.
Where cutting actually costs you
Some savings look great in the budget and terrible in the building. These are the lines to leave alone:
- Drawer and hinge hardware, where cheap mechanisms drive callbacks and tenant turnover
- Door and drawer finishes, the surfaces every buyer and tenant judges the unit on
- Install quality and Site Safe compliance, where cut corners become variations and programme delays
- Benchtop on the island or hero run in owner-occupier product, where it lifts the sale price directly
- Accurate site measure and coordination, the cheapest insurance you can buy against expensive rework
The pattern across all of those is the same. They are the things a buyer touches, the things a tenant complains about, or the things that come back to bite you after handover when the cost is yours and not the kitchen company's. Saving a few dollars a unit on a runner is a false economy the first time a maintenance crew gets sent out. Saving on the finish is worse, because it is the thing standing between a unit that shows well at an open home and one that does not, and that gap shows up in the sale price, not the budget.
Where it goes wrong
The most common failure is speccing each stage or each block separately. Stage one gets a colour and a handle, stage two gets ordered eighteen months later by someone who has forgotten the original spec, and now you have two slightly different kitchens in the same development, no interchangeable spares, and a body corporate that notices. Hold the spec in one place across the whole programme and that simply does not happen.
The second one is splitting supply and install across two outfits to save a margin. It almost never saves what people think, because the gap between the two becomes your problem. The kitchen turns up, it does not quite suit the GIB or the plumbing rough-in, and now you have two parties each pointing at the other while your programme slips. The variation claim lands on your desk. A benchtop that does not fit is nobody's fault and everybody's invoice. This is the same dynamic that drives variations and RFIs on kitchen packages, and it is avoidable. The third one is value-engineering the install itself, rushing the fit or cutting the site measure, which is exactly where the expensive rework lives.
