Then you walk the third building three months after handover and unit 19 has a different handle, unit 23's island is 40mm short of the others, and somewhere along the way four kitchens picked up a melamine carcass when the rest got the upgraded board. Nobody decided this. It just happened, one small 'she'll be right' at a time, and now you've got a punch list, a body corporate asking questions, and a real estate agent quietly knocking value off the units that look like the cheap ones.
Consistency across a multi-unit run isn't a quality you bolt on at the end. It's the absence of drift, and drift is the default. Every hand that touches the job, every week that passes, every 'quick' substitution at the merchant is a chance for the spec to wander. It's never basically the same. The grain runs differently, the white is a half-shade warmer, and it only shows up when two doors sit side by side in unit 11. By then the panel's cut, edged and hung. Lock the spec in writing, once
The spec is the contract. Not the mood board, not the email thread, not the conversation you had with the architect at the site meeting. A real multi-unit kitchen spec is a single controlled document that names every component down to a code a factory can order against. Vague words are how drift gets in. 'White laminate benchtop' is not a spec. 'Laminex 20mm, [colour], [finish], square edge, with [brand] undermount sink' is a spec, because two different people reading it on two different days will buy the same thing.
Get it down to part numbers and dimensions. Carcass material and thickness. Door substrate and finish: 2-pac lacquer in a named colour and sheen, or melteca/melamine with the exact board code, or timber with the species and stain. This is also where you decide your finish family and live with it. Benchtops scale from laminate up through engineered and natural stone, and the right call depends on the price point you're selling at. Treat every variation as an exception, not an option
On a 30-unit job some variation is real. Corner units have a different footprint. Accessible units need different bench heights and clearances. A couple of the larger plans get an island, the rest don't. Fine. The discipline is that these are named exceptions tied to specific unit numbers, written into the spec as their own variant, not a free-for-all where any unit can deviate because someone fancied it on the day.
The rule that saves jobs: no verbal variations. If a change isn't in the controlled document, it doesn't get built, full stop. A change goes through one person, gets priced, gets dated, and gets issued as a revision with a clear note of which units it affects from which point forward. Without that, you get the worst outcome in volume work, which is a change that lands on some units and not others because it arrived mid-run and nobody tracked the cutover. Half your kitchens have the upgraded soft-close, half don't, and you can't even tell the body corporate which is which. Manufacture from one source, to one standard
This is where consistency is won or lost, and it's mostly a structural decision you make before a single kitchen is built. If 30 kitchens come out of one workshop, cut on the same machines, from the same bulk material order, by people working to the same shop drawings, they match. They have to. If they're sourced piecemeal as each building reaches lock-up, sometimes from different suppliers depending on who's got capacity that month, they won't, no matter how good the spec is.

A worked example: 24 terraced units in Flat Bush
Say you're building 24 terraces in Flat Bush across three blocks, released in two stages of 12. Two kitchen types: 20 standard galley-with-scullery, four corner units with an L-run and a small island. Here's a sequence that holds the spec.
Before stage one starts, the spec is locked: two sheets, one per type, fully coded. 2-pac doors in a single white, melteca carcass at a named board code, 20mm engineered stone benchtop in one colour, a single handle, one hinge and runner brand, rangehood at a fixed height, undermount sink. The workshop places one bulk material order covering all 24 units and warehouses it, even though stage two won't be built for nine months. Hardware for all 24 is allocated now.
Stage one's 12 kitchens manufacture and install. At handover the developer notices the standard handle reads a bit cheap against the stone and wants to upgrade it for stage two. Correct process: that goes through one contact, gets priced plus GST, gets written into a revision noting 'units 13 to 24 only,' and the variations register records the cutover. Now there are deliberately two handle populations, documented, with a known reason and a known boundary. Nine months later stage two builds from the same warehoused board and stone, so the cabinetry and tops match stage one perfectly, with only the one approved handle change. The result is 24 kitchens that look like 24 of the same kitchen, plus one clean, defensible variation. Compare that to the version where the handle change arrived as a phone call, landed on a random eight units, and the board got re-ordered against a refreshed range. That's the punch list nobody can close.
Check between stages, not just at the end
Final inspection is too late. By the time the kitchen's installed, a wrong board or a mis-set bench is a rip-out, not a correction. The cheap place to catch drift is between stages, while it's still parts on a trolley.
Three checkpoints catch most of it. First, a first-off check: before the run goes into full production, one complete kitchen of each type gets built and signed off against the spec sheet. Everyone agrees that is the standard, and it becomes the reference for the rest. Second, a pre-delivery check at the workshop: cabinetry leaves only when it matches the signed-off first-off, so you're not transporting mistakes to site. Third, an install check against the same sheet, with the rangehood height, bench overhang and kickboard actually measured rather than eyeballed. It's the same logic behind how kitchens get quality-checked at every stage on any job, just applied across a repeating run.
You find the wrong hinge on the bench, it's a two-minute swap. You find it after the doors are hung in eleven units, that's your weekend gone and someone's covering the cost. Cheaper to look early.
None of this is heavy. It's a handful of sign-offs against a document that already exists. The reason it gets skipped is schedule pressure, and the reason it's worth defending is that every checkpoint you skip moves the cost of a mistake from minutes to days.
Hold the finishes for the life of the project
On a staged release the single most common consistency failure is the finish that's no longer available when you reach the back half of the job. Laminate ranges get refreshed, board colours get discontinued, an imported handle goes out of stock. If you sourced just-in-time, the substitute walks straight in and your late units stop matching your early ones, and worse, stop matching the show home that sold the place.
The fix is dull and reliable: buy the finish-critical materials for the whole run up front and store them. Board, laminate or stone, doors, handles, hinges. Holding that stock ties up a bit of cash and a bit of floor space for the back half of the programme. It's a known, bounded cost, and the mismatch it prevents is neither. Where holding the exact item genuinely isn't possible over a long programme, decide the fallback at the start and write it into the spec, with the substitution approved up front and applied to a clean block of units rather than scattered. - The discontinued finish on a staged release. Early units and late units no longer match because the colour was dropped. Prevented by warehousing finish-critical stock for the whole programme.
- Split supply and install. Parts arrive from one party, get hung by another, and when something's wrong nobody owns it. Prevented by one contract, one invoice, one accountable supplier.

The answers tell you almost everything. An outfit that bulk-buys, warehouses, runs one workshop and keeps a variations register is set up structurally to deliver identical kitchens. One that sources locally as the build progresses is hoping, and hope drifts.
The real cost of drift
It's tempting to treat consistency as a nice-to-have and chase the cheapest line per kitchen. That maths is wrong, because the cost of drift mostly lands after the kitchens are in. A single rip-and-replace on a wrong benchtop can wipe out the saving across several units. A delayed CCC because the as-built doesn't match the consented spec holds up titles and settlements, and on a developer's cashflow that's the expensive one. Mismatched units value lower and review worse, and a body corporate that spots the inconsistency at handover becomes a long-running headache.
