Plan backwards from the opening date

Take your trading date and work in reverse. Stack all of that and you land on your real point of no return for locking the joinery spec. That date is usually weeks earlier than people expect, and it almost never feels urgent at the time, which is exactly why it gets missed. Carcasses and base cabinetry land first, so services can be roughed in and terminated against fixed points. Benchtops follow once the cabinetry is set and can be templated off the real thing, not off paper, which is where refabrication usually comes from. Fronts, panels and trims come last, after the messy trades have cleared, so they aren't chipped or marked before you trade.

The other reason staging matters on hospitality jobs is space. Out the back, where nobody sees it and you want easy wipe-down and a sharp price, melamine or melteca carcasses and laminate benches do the job all day. Take a real-shaped job. An operator signs a tenancy on Ponsonby Road, a tight footprint, roughly forty square metres of working space, with a front counter and coffee station facing the street and a back-of-house run for prep, wash-up and a small cooking line. The lease started accruing the day they signed, the soft launch is booked nine weeks out, and the fit-out needs to land a Code Compliance Certificate before anyone pulls a shot for a paying customer. The villa shell is older, so there's the usual surprise once the linings come off.

Working backwards: the last week is buffer plus the environmental health and CCC sign-off and equipment commissioning. The week before that is final-fix, splashback and the front-of-house fronts going on after the dust trades have gone. The bench installs and plumbing connects the week before that, templated off the base cabinets once they're set and level. The carcasses go in the week prior, against a finalised services layout, so the sparky and plumber can rough in against fixed points. That puts the spec-lock and final-measure date in the first fortnight, before the operator has even finished arguing about chairs.

When the villa floor turned out to be 18mm out of level across the back run, the install crew scribed and packed the bases on site rather than sending the whole job back to the shop, because the team that built it was the team standing there. Nobody can quote a cafe kitchen off a paragraph, and anyone who throws you an exact number before seeing the plan is guessing.
